New Member Onboarding Email Sequence SOP

The first 30 days of a new member's experience determine whether they stay or cancel. Members who attend 3+ times in their first two weeks have 80%+ retention at 90 days. Members who don't attend in their first 10 days have under 40% retention at 90 days. The onboarding email sequence is the VA's primary tool for closing this gap. It guides new members through the critical first month, builds habits, and reduces early drop-off.

This SOP covers the full Day 0 through Day 30 automated email sequence: what to send, when, how to write it, and how to set it up in your CRM.

Day 0: Welcome Email (Immediate, Automated)

Triggers: membership purchase or free trial sign-up confirmed.

Subject: "Welcome to [Studio Name], [First Name]!"

Body:

Hi [First Name],

Welcome to the [Studio Name] family. We're genuinely excited to have you here.

Here's everything you need to get started:

Your first class booking: [LINK TO SCHEDULE]. Book your first session here. Our front desk team will meet you at the door.

What to bring: Comfortable workout clothes, water bottle, and sneakers. We provide towels.

Parking: [Parking instructions]. There's always space within [X] minutes walk.

Any questions? Reply to this email or text us at [phone number]. We're a real team, not a bot.

Looking forward to seeing you soon, [Owner name or coach name] [Studio Name]

Day 0 SMS (send 30 minutes after email):

"Welcome to [Studio Name], [First Name]! Your spot is confirmed. Here's the schedule link to book your first class: [link]. Text us if you need anything!"

Setup note: Keep the Day 0 email short. New members are excited but also potentially anxious. The goal is to reduce friction to the first visit. Logistics information, nothing more.

Day 1: Prepare for Your First Visit

Subject: "Before you come in, a few things to know"

Body:

Hi [First Name],

Your first class is often the hardest to walk into, so I wanted to send a quick note.

Here's what to expect:

  • Arrive 10 minutes early for your first session. This gives you time to check in, say hello to the coach, and settle in before things start.
  • Tell your coach it's your first time. They'll give you modifications if anything feels too intense. There's no shame in scaling.
  • It might feel hard. That's normal. Your second class will feel much easier than the first.

We have [class type] sessions at [popular times]. You can book here: [SCHEDULE LINK].

Any other questions? Just hit reply.

See you soon, [Name]

Day 3: Pre/Post First Visit Check-In

This email is conditional in an ideal CRM setup: send version A if the member has not yet attended a class; send version B if they have.

Version A. Haven't visited yet: Subject: "Quick check-in, [First Name]"

Hi [First Name],

Just wanted to check in. Have you had a chance to book your first class yet?

If scheduling has been the challenge, here are sessions that tend to work for most people: [2-3 popular class times].

If something else is getting in the way, just reply and let me know. We're here to help figure it out.

[BOOK A CLASS BUTTON]

Version B. Attended first class: Subject: "How was your first session?"

Hi [First Name],

How did your first class go? We'd love to hear.

If anything felt uncomfortable, too intense, or confusing, that's completely normal for a first visit. Your second class will feel completely different.

Your next session: [SCHEDULE LINK]

Looking forward to seeing you again soon.

Note for VAs: If your CRM doesn't support conditional sends, default to Version A unless you can manually track who has attended. In GoHighLevel, you can add a trigger: when a member books an appointment, add a "first visit booked" tag, then use an IF/ELSE workflow branch.

Day 5: Personal SMS Check-In

Send a brief, personal-feeling SMS. Do not send from a generic shortcode if possible. Send from a real number with a VA or team member name attached.

"Hey [First Name], this is [name] from [Studio Name]. Just checking in to see how you're settling in! Have you made it in for your first class yet? Let us know if you need anything."

This personal touch catches people who may have missed the emails and converts a disproportionate number of "haven't visited yet" members into first attendees.

Day 7: Week 1 Recap and Tip

Subject: "You made it through Week 1. Here's what most people don't realize"

Body:

Hi [First Name],

Week 1 done. Whether you made it in once or three times this week, you're building something real.

Here's a tip most new members wish they'd heard earlier:

Consistency beats intensity. A lot of people come in at 100% their first week and then burn out or get sore and take two weeks off. A better approach: show up consistently at 70-80% effort. Three moderate sessions per week builds more sustainable fitness than two brutal ones.

Coming up this week at [Studio Name]: [highlight 1-2 relevant classes or events].

[BOOK NEXT CLASS BUTTON]

Day 10: Building a Habit

Subject: "Something happens around Day 10..."

Body:

Hi [First Name],

Research shows it takes 21-66 days to build a habit, but the most critical window is Days 1-21. If you can make it past the first three weeks with consistent attendance, you're dramatically more likely to keep it going.

You're at Day 10. If you've been coming in, you're already past the hardest part.

If you've had a rough week: that's okay. The only mistake is stopping completely. Book one class this week, just one, and you're back on track.

Day 14: Two-Week Milestone

Subject: "2 weeks in, [First Name]"

Body:

Hi [First Name],

You've been a member of [Studio Name] for two weeks.

Whether or not the scale has moved (and it may not yet, which is completely normal in the first few weeks), your body has already started adapting. Sleep often improves first. Then energy. Then strength. Then body composition follows.

The members who reach their goals are almost always the ones who stuck around long enough to let the results catch up.

Looking forward to seeing you this week.

[Name]

Day 14 SMS (send same day, different time):

"Two weeks in, [First Name]! How are you feeling? We're cheering for you."

Day 17: Value Content Email

At this point in the sequence, one non-promotional value email builds goodwill before the Day 21 referral ask.

Subject: "One habit outside the gym that changes everything"

Body: Write a 150-200 word practical tip on nutrition, sleep, hydration, or recovery that complements the studio's programming. For example: protein intake for muscle recovery, sleep hygiene for better workouts, simple meal prep for busy schedules. Close with a casual sign-off, no CTA.

Day 21: Referral Ask

Members who have been coming for 3 weeks have enough experience to recommend the studio credibly. This is the optimal referral window: early enough that they're still enthusiastic about the novelty, late enough that they've seen real results or progress.

Subject: "Could you do us a small favor?"

Body:

Hi [First Name],

Three weeks in, and you've been putting in the work. Thank you for being part of what makes [Studio Name] a great community.

We have one small ask: if you know someone who has been thinking about getting in shape, would you send them our way?

When someone you refer signs up, you'll get [referral reward: $25 credit / free month / etc.] as our thank-you.

Your personal referral link: [UNIQUE REFERRAL LINK]

Or just tell them to mention your name when they sign up.

Thank you. We really appreciate it.

Day 25: Progress Encouragement

Subject: "This is the part most people skip"

Body: A short, motivational email that acknowledges the plateau that many members experience around Days 20-30. Normalize it, encourage continued attendance, highlight any upcoming special classes or events to give them something to look forward to. Keep it under 200 words.

Day 30: 30-Day Milestone and Membership Review

Subject: "30 days. Here's what to do next"

Body:

Hi [First Name],

One month. That's not nothing.

A lot of people who start a gym membership in a given month never make it to Day 30. You did.

We'd love to celebrate this with you in person. Our coaches would love to hear how your first month went and help you set your goals for month two.

Book a 15-minute check-in here: [LINK to scheduler]

And if your membership needs any adjustments, like adding sessions, upgrading to personal training, or anything else, we're happy to talk through the options.

Here's to month two. [Name]

This email serves as both a retention check-in and a natural upsell moment (personal training, membership upgrade).

CRM Setup Instructions

In GoHighLevel:

  1. Automation → New Workflow → Trigger: "Contact Tag Added" → Tag: "New Member"
  2. Add each email/SMS as a sequence with the appropriate wait delays between steps
  3. Add a workflow stop trigger: if the contact is tagged "Cancelled Member," exit the workflow
  4. Test the workflow with a test contact before activating

In ActiveCampaign or Mailchimp: Use "Automation" or "Customer Journey" to build the same sequence with time-based delays.

Frequently Asked Questions

Q: Should all 13 emails be automated or should some be sent manually?

The core sequence (Day 0, 1, 7, 10, 14, 17, 21, 25, 30 emails) should be fully automated. The Day 3 and Day 5 touches benefit from personalization. The Day 5 SMS especially converts better when it comes from a real person's number with a genuine tone. For high-value members (annual membership purchases, personal training clients), consider having the VA add a personal note to the Day 14 email manually. Scale this based on member value and VA bandwidth.

Q: What if a member has already been to many classes by Day 21 when we send the referral ask?

The Day 21 referral email is timed for the first-time trigger, not class count. If a member is clearly highly engaged (attending 4+ times per week), consider triggering the referral ask earlier, at their 10th or 15th class attendance rather than by day count. GoHighLevel can trigger this via the class count custom field milestone workflow. Engaged early adopters are your best referral sources and moving the ask earlier capitalizes on their peak enthusiasm.

Q: How do we handle members who don't open any emails in the first 14 days?

Flag non-openers at Day 10 as "At Risk: No Email Engagement." Assign the VA to send a personal SMS on Day 10 rather than waiting for Day 14. In GoHighLevel, use an IF/ELSE branch: if email opened in last 7 days → continue email sequence; if not → switch to SMS-primary for remaining touches. A member who hasn't opened emails in 10 days is likely either not checking that inbox or not engaging. An SMS often reaches them when email has not.

For turning these onboarded members into advocates, see Brand Ambassador Program SOP for Fitness Studios. For the referral mechanics referenced in the Day 21 email, see Member Referral Program SOP.
