Every studio owner who hires a Fitness VA learns the same lesson in month one: your VA is only as fast as your SOPs. Hand them a clean written process and they run it in week one. Hand them tribal knowledge and they ping you six times a day.
These are the seven SOPs we write first with every new fitness operator, structured so a new VA can execute them without Slack.
If you are still figuring out whether a Fitness VA makes sense at all, start with our Fitness VA overview. If you are ready to start delegating, keep reading.
The SOP template we use
Every SOP in this post fits on a single page and answers five questions:
- Purpose. Why the task matters and what good looks like.
- Trigger. What event starts the workflow.
- Steps. Numbered, explicit, with links to tools and templates.
- Handoff. What goes back to the coach or owner, and when.
- Edge cases. The three situations that break the default flow and how to handle each.
Keep them in Notion, Coda, or Google Docs. The tool does not matter. Consistency does.
1. New lead response SOP
Purpose. Respond to every new lead within 5 minutes, book or qualify within 24 hours.
Trigger. Form submission, DM, or GoHighLevel pipeline event.
Steps.
- Send templated SMS acknowledging the lead by name.
- Pull their source (ad, organic, referral) into the CRM note.
- If they respond within 2 hours, move to qualification flow.
- If not, follow up the next morning with a short value-add message.
Handoff. Book discovery calls directly to coach calendar. Flag any message that mentions injury, cancellation, or refund.
Edge cases. Duplicate leads, bot submissions, and leads outside our service area get archived with a tag.
2. Client intake SOP
Purpose. Get a new member from "paid" to "first class attended" in under 72 hours.
Trigger. Purchase event in MindBody or Stripe.
Steps.
- Send welcome SMS + welcome email with app login, class recommendations, and parking instructions.
- Book their first class if not already booked.
- Add to the 30-day onboarding nurture sequence.
- Send the coach a Slack ping with the new member's goals (pulled from intake form).
Handoff. Coach personally greets them in their first class. VA confirms attendance.
Edge cases. Corporate memberships, family plans, and make-up comps from cancelled classes.
3. No-show and cancellation save SOP
Purpose. Recover 40 percent of cancellations and 70 percent of no-shows.
Trigger. No-show fee event, cancellation form submission, or "thinking of cancelling" DM.
Steps.
- Within 2 hours: non-punitive SMS asking what happened.
- Offer rebook (for no-shows) or pause option (for cancellations).
- If they go silent, escalate to coach with full context.
- Log the save attempt and outcome in the CRM.
Handoff. Coach takes any save conversation where the member expresses a personal reason (injury, life event, financial stress).
Edge cases. Chargebacks, deceased members, and members moving out of service area.
4. Failed charge recovery SOP
Purpose. Maintain 85 percent+ failed-charge recovery.
Trigger. Payment failure event from billing provider.
Steps.
- Friendly SMS with a direct payment update link the same day.
- Follow up 48 hours later if unpaid.
- Personal call from the front desk or owner on day 5 if still outstanding.
- Pause membership on day 7 with clear reinstatement instructions.
Handoff. Owner personally handles any member with two failed charges in 60 days.
Edge cases. Disputed charges, cards on fraud lock, and annual memberships.
5. Weekly content calendar SOP
Purpose. Ship 3 owned-channel posts per week (Instagram, in-app feed, email).
Trigger. Monday morning weekly planning.
Steps.
- Pull this week's theme from the quarterly content calendar.
- Draft 3 posts in the brand voice document.
- Coach reviews and approves by Tuesday noon.
- VA schedules in Later, MindBody, or GHL email.
- VA pulls engagement numbers Friday for the weekly report.
Handoff. Coach writes the original voice pieces; VA operates the production line.
Edge cases. Launch weeks, community tragedies (pause schedule), and viral opportunities.
6. Monthly renewal and expiry SOP
Purpose. Zero unplanned expiries. Every member knows 14 days before their package ends.
Trigger. Automated report pulled from MindBody or billing tool.
Steps.
- 14 days out: templated renewal email.
- 7 days out: SMS reminder with one-tap renewal link.
- 3 days out: personal coach message for members over $200/month value.
- Post-expiry: reactivation sequence begins within 48 hours.
Handoff. Coach personally re-engages any VIP or long-tenured member.
Edge cases. Annual pre-pays, trial-to-paid conversions, and complicated family plans.
7. Weekly operator report SOP
Purpose. Monday 9am: a single-screen summary of last week's business health.
Trigger. Monday morning, 7am VA time.
Steps.
- Pull attendance, revenue, and churn numbers from MindBody.
- Pull lead and pipeline numbers from GHL.
- Summarize saves, failed charges, and escalations.
- Identify top 3 decisions needed from the owner this week.
- Post to Slack or email by 9am.
Handoff. Owner reviews and replies to the 3 decisions by end of day Monday.
Edge cases. Holiday weeks, launch weeks, and any data integrity issue in the reports.
How to actually roll these out
Do not write all seven at once. Sequence:
- Week 1. SOPs 1 (leads) and 3 (saves). They touch money fastest.
- Week 2. SOPs 2 (intake) and 4 (failed charges).
- Week 3. SOPs 5 (content) and 7 (weekly report).
- Week 4. SOP 6 (renewals) once the data trail is clean.
Pair the SOP rollout with the Fitness VA hiring playbook so you are calibrating the hire and the process together.
Frequently asked questions
How long should an SOP be?
One page. If it is three pages, it is documentation, not a runbook.
Who owns the SOP updates?
The VA owns weekly maintenance; the owner reviews monthly. Break this rule and SOPs rot within 60 days.
Should I pay for SOP software?
No. Google Docs or Notion free tier covers it. Spend the money on the hire, not the tool.
What about video SOPs?
Use Loom for any SOP where "showing" beats "writing." That usually means anything involving a messy UI like MindBody or Trainerize. Embed the Loom in the doc.
How do I know the SOPs are working?
Count owner interruptions from the VA. If it drops below 5 per week by month two, the SOPs are doing their job.
