Strength and Conditioning Upsell and Cross-Sell Workflow
A strength and conditioning upsell and cross-sell workflow increases your average revenue per member without acquiring a single new client. Upsells move members to higher-value plans. Cross-sells add complementary services or products to their existing membership. Most S&C facilities leave money on the table because no one systematically identifies which members are ready for more and presents the offer at the right time. A VA running this workflow spots the signals, delivers the offer, and tracks what converts.
This SOP covers identifying opportunities, timing the offer, the conversation framework, and performance tracking.
Identifying Upsell and Cross-Sell Opportunities
Your VA monitors for these signals that indicate a member may be ready for more:
Upsell signals (ready for a higher-tier membership):
- Member consistently attends at or above their plan's session limit (a 3x/week member attending 4-5 times on drop-in purchases)
- Member adds on sessions or class packs beyond their base membership
- Member expresses interest in additional programming (Olympic lifting, sport-specific work, competition prep)
- Member hits a plateau and may benefit from more personalized coaching
Cross-sell signals (ready for complementary services):
- Member mentions nutrition goals or asks about diet
- Member is preparing for a competition or event
- Member inquires about personal training or 1-on-1 coaching
- Member expresses interest in recovery services (if you offer them)
- Member reaches a milestone that warrants a programming review
Product cross-sell signals:
- Member uses personal equipment (belt, wraps, shoes) that you could supply through retail
- Member asks about supplements or recovery tools
- New member who needs basics (water bottle, gym bag, workout journal)
Your VA logs these signals in the CRM when they are observed during conversations, billing patterns, or attendance data. Each signal creates an opportunity entry with the member's name, the signal, and the relevant offer.
Timing the Offer
Timing determines whether an upsell feels helpful or pushy. Your VA follows these rules:
Present the offer when:
- The member has been active for at least 60 days (they are past the onboarding phase and committed)
- The signal has occurred multiple times (a one-time comment is not a trigger - a pattern is)
- The member is in a positive state (just hit a PR, completed a challenge, expressed satisfaction)
- The offer directly addresses something the member has voiced (do not push a nutrition program on someone who never mentioned nutrition)
Do not present the offer when:
- The member has expressed any dissatisfaction recently
- The member is in the cancellation danger zone (declining attendance)
- The member just had a billing issue or failed payment
- The same offer was presented within the last 90 days and declined
Your VA schedules the offer touchpoint in the CRM so it fires at the right moment, not on a generic calendar.
The Conversation Framework
Your VA presents upsell and cross-sell offers conversationally, not transactionally:
The formula: Observation + Relevance + Offer + Easy out
Upsell example (membership upgrade): "Hey [Name], I noticed you have been coming in 5 times a week pretty consistently - awesome commitment. Your current plan covers 3 sessions. Would it make sense to look at our unlimited plan? It would actually save you money versus the drop-in fees you are paying for the extra sessions. Want me to send the details?"
Cross-sell example (personal training): "[Name], congrats on the PR last week. I know you mentioned wanting to push your deadlift past [weight]. [Coach] does 1-on-1 programming specifically for strength plateaus - want me to set up an intro session? First one is complimentary."
Product cross-sell example: "I noticed you have been using the gym belts - those are fine for general use but if you are lifting at the numbers you are hitting now, your own fitted belt makes a difference. We carry [brand] in the pro shop if you want to check them out."
The easy out: Every offer ends with a no-pressure option. "No worries if not - just wanted to mention it" or "Think about it and let me know" ensures the member does not feel cornered.

Service Menu for Cross-Sells
Your VA keeps a current service menu of everything available for cross-sell:
- Personal training or 1-on-1 coaching sessions
- Sport-specific programming (competition prep, team training)
- Nutrition coaching or meal planning services
- Recovery services (if offered: massage, sauna, cold plunge sessions)
- Workshops and clinics (Olympic lifting technique, mobility, sport-specific)
- Retail products (belts, wraps, shoes, supplements, apparel, accessories)
- Challenge or program enrollment
- Guest passes (for members who want to bring friends)
Each item has a brief description, price point, and the ideal member profile for the offer. Your VA matches opportunities to the right product based on the member's signals and stated interests.
Processing and Follow-Up
When a member expresses interest:
- Your VA provides details (pricing, schedule, what is included) within 2 hours
- If the member says yes, your VA processes the upgrade, books the session, or completes the purchase
- Your VA confirms the change with a summary email: what was added, the cost, and the start date
- If the member asks for time to think, your VA follows up once at day 3: "Hey [Name], just circling back on the [offer]. Any questions I can answer?"
- If the member declines, your VA notes it in the CRM (reason if given) and does not re-offer the same thing for 90 days
Tracking Revenue Impact
Your VA reports monthly:
- Total upsell offers made and conversion rate
- Total cross-sell offers made and conversion rate
- Revenue generated from upsells (incremental membership revenue from upgrades)
- Revenue generated from cross-sells (additional services and products sold)
- Average revenue per member trend (is it increasing over time)
- Top-performing offers (which upsell/cross-sell converts best)
- Declined offers with reason breakdown (too expensive, not interested, bad timing)
Target: 5-10% of active members should receive at least one upsell or cross-sell offer per quarter. Conversion rates of 20-30% on well-timed, relevant offers are achievable.

FAQ
Is it pushy to have a VA present upsell offers?
Not if done correctly. A relevant offer at the right time is a service, not a sales pitch. Members appreciate being told about options they did not know existed. The key is relevance and timing - never push an offer that does not match a stated need or observed pattern.
How often should we present offers to the same member?
No more than one offer per quarter per member. And never stack offers - if a member just upgraded their membership, do not immediately cross-sell personal training. Give them time to settle into the new service before presenting another.
Should the VA handle the actual sale or hand off to a salesperson?
For straightforward upgrades and add-ons (membership tier change, booking a PT session, buying retail), the VA handles the full transaction. For complex or high-value sales (annual corporate packages, premium 1-on-1 coaching), the VA qualifies interest and schedules a call with you.
What if a member feels like they are being "sold to"?
If a member expresses discomfort, your VA backs off immediately and notes it in the CRM. That member receives no further proactive offers for 6 months. The easy-out phrasing in every offer minimizes this risk, but some members are sensitive to any commercial suggestion.
