Strength and Conditioning Referral Program Management
Strength and conditioning referral program management turns your happiest members into your best acquisition channel. Referred members convert at higher rates, stay longer, and cost less to acquire than any paid marketing channel. But referral programs only work when someone actively manages them - reminding members the program exists, tracking who referred whom, fulfilling rewards promptly, and measuring results. Without a VA running the program, referrals happen sporadically and the reward fulfillment is inconsistent. A managed program generates a predictable stream of high-quality leads.
This SOP covers program design, promotion, tracking, reward fulfillment, and performance optimization.
Program Design
Your VA documents and manages the referral program structure:
The offer:
- What the referring member gets: a free month, a session credit, a merchandise item, a cash reward ($25-$50), or account credit toward their next billing cycle
- What the referred friend gets: a free trial week, a discounted first month, or a complimentary assessment session
- Both sides should receive something. One-sided referral programs generate fewer referrals.
The rules:
- The referred person must be a new prospect (not a former member within the last 6 months)
- The referred person must complete a trial and sign up for a paid membership for the reward to trigger
- There is no cap on how many referrals a member can make (or if there is, set it high - 10+ per year)
- Rewards are fulfilled within 7 days of the referred member's first payment processing
Tracking mechanism:
- A referral form or link that the existing member shares (Google Form, a unique link, or a simple text to the VA with the friend's name and number)
- Your VA logs every referral in the tracking system with: referring member, referred prospect, date submitted, trial date, conversion date, reward status
Your VA ensures every active member knows the program exists and how to participate.
Promoting the Referral Program
A referral program that members forget about produces zero referrals. Your VA keeps it visible:
Ongoing promotion:
- Mention the program in the monthly newsletter with a direct link to the referral form
- Post about it on social media once per month with a member success story or testimonial
- Include a referral card or flyer in new member welcome packets
- Display signage in the facility with the program details and a QR code
Trigger-based promotion:
- After a member hits a milestone (50th session, 6-month anniversary): "Congrats on [milestone]. If you know anyone who would benefit from training here, our referral program gives you [reward] for every friend who joins."
- After a positive interaction (great session, PR, compliment about the facility): your VA sends a brief referral nudge within 24 hours
- During challenge completions or member spotlight features: "If your friends have been asking about your results, send them our way - you both get rewarded."
Seasonal pushes:
- January (New Year), September (back to routine), and any time you run a promotion. Your VA increases referral program visibility during high-acquisition periods.
Your VA tracks which promotional channels generate the most referrals and doubles down on what works.

Tracking and Attribution
Your VA maintains the referral tracker with these fields:
- Referring member name and contact
- Referred prospect name and contact
- Referral submission date
- How the referral was submitted (form, text, in-person mention to staff)
- Trial booked date
- Trial attended date
- Membership signed date
- Reward type and value
- Reward fulfillment date
- Reward status (pending, fulfilled, ineligible)
Your VA updates this tracker in real time as referrals progress through the funnel. When a referred prospect books a trial, your VA notifies both the prospect and the referring member: "Hey [Referring Member], [Friend's Name] just booked a trial for [date]. Thanks for the referral - we will take great care of them."
Attribution matters for accuracy. If a prospect mentions they were referred by a member during their trial or onboarding, your VA captures this and credits the referring member even if no formal referral submission was made.
Reward Fulfillment
Prompt, reliable reward fulfillment builds trust in the program. Your VA handles:
When the reward triggers:
- The referred friend completes their first paid billing cycle (not just the trial - they need to actually convert)
- Your VA verifies the conversion in the billing system
- Your VA applies the reward within 7 days
Fulfillment methods:
- Account credit: Your VA applies the credit to the referring member's next invoice in the billing system
- Free session: Your VA adds a complimentary session to the referring member's account
- Merchandise: Your VA orders or retrieves the item and notifies the member to pick it up
- Cash or gift card: Your VA processes the payment or prepares the card for pickup
Communication:
- Your VA notifies the referring member when their reward is applied: "[Name], your referral reward has been applied - [reward details]. Thanks for spreading the word."
- If a referral does not convert (prospect trials but does not sign up), your VA communicates this clearly: "Hey [Name], your friend [Friend's Name] tried us out but decided not to join right now. No reward this time, but we appreciate the referral. Keep them coming."
Performance Optimization
Your VA tracks referral program metrics monthly:
- Total referrals submitted this month
- Referral-to-trial rate: what percentage of referred prospects book and attend a trial
- Referral-to-conversion rate: what percentage of referred prospects become paying members
- Average time from referral to conversion
- Top referrers: which members generate the most referrals (consider a VIP tier or extra recognition for your top 5 referrers)
- Cost per acquisition via referrals: total reward costs divided by new members acquired through referrals
- Comparison to other channels: how does referral CPA compare to paid ads, organic, and partnerships
Your VA uses this data to recommend adjustments: increase the reward if referral volume is low, simplify the process if conversion from referral to trial is low, or improve the trial experience if referred prospects are not converting.

FAQ
What is a good referral reward amount for an S&C facility?
A reward equal to 25-50% of one month's membership is the sweet spot. For a $200/month membership, that is $50-$100 in credit, merchandise, or cash. Too low and members do not bother. Too high and the economics do not work.
Should we reward referrals that do not convert?
No. Rewarding referral submissions regardless of conversion incentivizes low-quality referrals. The reward should trigger only when the referred person becomes a paying member. You can thank members for the referral attempt without a tangible reward.
How do we handle members who refer former members trying to rejoin?
Set a clear policy: former members who cancelled within the last 6 months are not eligible referrals (they are reactivations, not new acquisitions). Former members who cancelled more than 6 months ago can count. Your VA applies this rule consistently.
Can we run referral contests or competitions?
Yes, periodically. A "refer the most friends this month" contest with a significant prize (free quarter of membership, premium merchandise) creates a burst of referral activity. Your VA manages the contest tracking and promotion. Run these 2-3 times per year for impact without fatigue.
